The client is a family-owned commercial cleaning and janitorial provider with more than 30 years in the industry, cleaning offices, healthcare facilities, schools, industrial sites, and distribution centers as part of a broader group of affiliated facility-service providers. The business runs on dispersed, mostly non-desk crews working across dozens of client sites at any given time.
By the time they engaged us, growth past 5,000 accounts had outpaced the tools coordinating it. Scheduling, quality control, supply requests, and client communication were all split across individual phone calls, text threads, and paper checklists — workable at a smaller scale, but a liability once leadership needed a unified view across every active site.

How We Structured the Engagement
We've built Slack workspaces for service businesses before — the failure mode is always the same: a generic department structure that doesn't match how a mobile team actually works. For this client, we mapped the real workflow — dispatch, on-site execution, quality control, and client reporting — into channels organized around sites, crews, and client accounts, the same principle we've applied on Salesforce-based deployments for other clients.
Discovery & Workflow Audit
We started by shadowing dispatch and site crews rather than interviewing management alone, since the gap between how office staff described the workflow and how crews actually operated was where most of the risk lived. We mapped every existing communication path — dispatch calls, group texts, paper checklists — against the incidents that actually put client accounts at risk.
The output was a communication-breakdown map tied to real cost: which delays came from a missed text, which came from a supervisor not having the right context, and which came from information simply never being recorded anywhere searchable.

Rather than a generic department structure, we designed a channel architecture around the client's actual operating rhythm — sites, crews, and client accounts — so information reaches the right people without noise. Pilot: Mobile Rollout & Integrations
Since most cleaning staff work on-site without a desk or company email address, we configured the Slack mobile app as the primary interface for a pilot group of crews and client accounts, with photo-based check-in/check-out workflows so supervisors get visual proof of job completion in real time, and push-notification tuning so crews are only pinged for items relevant to their own site.
In parallel, we connected Slack to the systems the client already runs on — scheduling and dispatch software to auto-post daily assignments into #dispatch-daily, the shared drive for quick-access SOP links, the CRM so new-account creation automatically provisions a dedicated #site- channel, and native Slack Workflow Builder for a no-code incident report form that routes urgent issues to on-call staff.
Full Rollout: Automated Case Notifications & Case Swarming
With the pilot validated, we onboarded all 75+ staff and migrated every active client account, then connected the client's case management system directly to Slack. Whenever a new case is created — a damage report, missed-service complaint, or supply issue — the integration posts automatically to the relevant channel, pulling in the case number, priority, full description, submitter, and every attachment, not just a link back to the source system.
For issues that go beyond a single crew or supervisor — a multi-site contract dispute, a recurring quality issue, a case needing input from operations and account management at once — we implemented Slack for Service Cloud, connecting the case system to Slack through Case Swarming. A supervisor clicks "Start Swarming" from any case to instantly create a dedicated channel, named automatically as swarm-case-[case number], with status, priority, and account owner synced live and key decisions pushed back into the case record with one click.
Governance, Training & Optimization
A Slack workspace that grows without conventions turns into the same noise it replaced, so we set channel-naming and archiving rules before the client list kept expanding, along with a lightweight admin guide so office staff can spin up a new client channel in under two minutes without waiting on IT.
We ran live training sessions and embedded a recorded walkthrough directly in the new-hire onboarding channel, then followed with a 30/60/90-day usage review — checking channel health, cleaning up stale channels, and refining workflows based on how crews were actually using the workspace, not how we assumed they would.
