Salesforce · Residential Real Estate

A brokerage runs on speed, accuracy and accountability. We build the system that delivers all three.

Residential real estate is won in the first five minutes and lost in the last five days. Portal leads sit unanswered, listing data drifts between the MLS and the CRM, contingencies slip through email checklists, and commission splits get reconciled by hand. Twopir builds the Salesforce architecture that closes those gaps. Leads, listings, transactions and commission on one data model.

Where Brokerages Stall

Where growth breaks inside a residential brokerage

Brokerages rarely lose on marketing spend. They lose in the handoffs — inquiry to first contact, contact to appointment, accepted offer to funded close, closed file to paid commission. Every one of those gaps is a systems problem, not an effort problem.

Portal leads go cold before anyone owns them

Zillow, Realtor.com, IDX forms, open-house sign-ins and referrals arrive on different channels and land in different inboxes. Without routing rules and a clock on first contact, the lead that converts is the one whoever happened to be free picked up.

Listing data drifts between the MLS and the CRM

The MLS holds the truth about price, status and days on market. The CRM, the brand website and the portal feed each hold a copy. When they are re-keyed by hand, agents quote stale numbers and marketing runs on inventory that already went under contract.

The database belongs to the agent, not the brokerage

Sphere-of-influence contacts, past clients and active buyers live in personal phones and private spreadsheets. When an agent leaves, the pipeline leaves with them, and the brokerage has no governed record of relationships it paid to generate.

Transaction compliance runs on email and checklists

Inspection periods, financing contingencies, appraisal deadlines and broker-review documents get tracked in a shared sheet. One missed date is a fallen-through deal; one missing disclosure is a licence-level problem nobody sees until audit.

Commission and GCI are reconciled by hand

Splits, caps, team overrides, referral fees, transaction fees and outside-broker payouts are calculated in a spreadsheet at month end. Agents dispute statements, finance re-checks the maths, and nobody can answer what an agent earned this quarter without rebuilding it.

Leadership sees the quarter after it has happened

Brokers and operations leads need live answers on lead source ROI, agent productivity, pipeline by office and where deals are stalling. Instead they get a month-end deck — too late to reassign a lead, coach an agent or save a transaction.

Our Philosophy

We build the operating system behind brokerage growth

Twopir Consulting is not a software deployment shop. We help growing and mid-market companies solve complex CRM, integration, and business system challenges — and in residential real estate that means designing how a brokerage captures demand, converts it, closes it and pays for it, before a single object is configured.

We are Salesforce-first in execution and platform-agnostic in thinking. Salesforce becomes the operating platform; around it we connect the MLS feed, the listing package, the e-signature and transaction tools, the marketing layer and the accounting system your brokerage already runs on. Where a packaged real estate application is the right answer, we architect around it with the same discipline — that is the whole point of our Salesforce for real estate practice and our wider Salesforce consulting work.

Residential is one of four segments we architect differently, because the lifecycle underneath them is genuinely different. Brokerages that also carry an income-property or brokerage-side commercial book should read Salesforce for commercial real estate; principals buying for their own balance sheet should read Salesforce for real estate investment; and in-house or affiliated loan operations belong on Salesforce for mortgage & lending.

Our standard is not a successful go-live. Our standard is a system your agents still open every morning 18 months later — one that holds up through more offices, more agents and a harder market.

The Lifecycle

What a residential deal looks like inside the architecture

A residential transaction runs on its own vocabulary — inquiry, appointment, listing agreement, accepted offer, contingency removal, funding, commission disbursement. We model those stages as they are actually worked, so the CRM reflects the deal rather than forcing the deal into a generic sales pipeline.

Residential lifecycle stages, the system behaviour configured at each stage, who owns it, and what leadership sees.

What We Build

Systems designed around how a brokerage actually runs

Every engagement starts with how your brokerage generates demand, assigns it, converts it, closes it and pays for it. Salesforce provides the platform capability; the architecture on top of it is the part that decides whether agents use the system.

Lead Capture & Speed-to-Lead

Get every inquiry into one record, in front of the right agent, with a clock running — so response time becomes a managed number instead of a hope.

  • Portal, IDX, brand-site and open-house capture into one lead model
  • Assignment by geography, price band, language or team
  • SLA clocks with automatic re-assignment on expiry
  • Duplicate detection against the existing database
  • Lead-source attribution carried through to closed volume

Listing & Inventory Architecture

One governed record for every property, fed from the MLS rather than typed twice — so the website, the portal feed and the agent all quote the same price and status.

  • Property and listing data model, or the Propertybase package where it earns its place
  • MLS and IDX feed ingestion with scheduled reconciliation
  • Media, photo and document handling on the listing record
  • Status, price-change and days-on-market history
  • Syndication to the brand site and portals from one source

Buyer & Seller Journeys

Long-cycle nurture that keeps a brokerage present between the first inquiry and the transaction — most of which happens months after the lead was paid for.

  • Saved-search and criteria-matched property alerts
  • Email and SMS cadences by buyer, seller and sphere segment
  • Seller valuation and equity-update journeys
  • Post-close anniversary and referral programmes
  • Consent, opt-out and communication preference handling

Transaction & Compliance Orchestration

Turn the accepted-offer checklist into dated, owned, escalating tasks — and make the broker-review file a gate on closing rather than a scramble at audit.

  • Contingency and milestone tracking with real deadline logic
  • Document generation and e-signature through DocuSign
  • Broker-review queues and completeness checks before close
  • Escrow, title and lender coordination touchpoints
  • Audit-ready document trail on the transaction record

Commission, GCI & Agent Economics

Calculate what each side actually earns from the closed record, so finance stops rebuilding the month in a spreadsheet and agents stop disputing their statements.

  • Split, cap and tier logic per agent, team and plan
  • Referral fees, transaction fees and outside-broker payouts
  • Company dollar and GCI reporting by office and team
  • Agent earnings-to-date and cap-progress visibility
  • Sync to QuickBooks or the accounting system of record

Brokerage Analytics & Org Rescue

Give brokers, operations leads and team leaders the live operating picture — and, where Salesforce is already in place but unused, rebuild the parts that are driving agents away from it.

  • Agent, team and office production dashboards
  • Lead-source ROI from spend through to closed volume
  • Pipeline ageing, fallout and at-risk transaction views
  • Recruiting and retention pipeline for agent growth
  • Architecture audit, automation cleanup and adoption repair
Our Engagement Model

From operational friction to a running system

Five stages, one continuous engagement. We stay accountable from the first diagnostic through the quarters after go-live, when the system has to prove itself under a real transaction load and real agent scepticism.

Step 01

Diagnostic Audit

We map inquiry to commission disbursement, measure time to first contact, find where deals fall out, and audit what agents actually do outside the CRM.

Step 02

Architecture Design

We design the property, listing, transaction and commission data model, the routing logic, the MLS boundary and the reporting structure around your office and team shape.

Step 03

Build & Integrate

We configure Salesforce, wire the MLS feed, e-signature, marketing and accounting systems, build the automations, and test every handoff before an agent sees it.

Step 04

Launch & Adoption

A structured rollout with database migration, office-by-office onboarding and floor-level support — designed so no live transaction and no active listing is disrupted.

Step 05

Scale & Optimize

As the brokerage grows we extend the architecture — new offices, new teams, new lead sources, acquired books of business — without a rebuild each time.

Connected Infrastructure

A brokerage platform built on Salesforce

The CRM is one system in a brokerage stack of six or seven. What matters is which record is the source of truth for each field, and which direction the data moves — so nothing is maintained twice.

MLS & IDX Feeds

The MLS stays the system of record for listing facts. A scheduled feed writes price, status, days on market and media into the CRM listing record one way, so agents and marketing never re-key them and never quote a stale price.

Propertybase

A real estate platform built on Salesforce. Where a brokerage wants packaged listing, agent and website tooling rather than a custom data model, Propertybase supplies it and Salesforce remains the reporting and automation core around it.

DocuSign

Listing agreements, offers, addenda and disclosures are generated from the CRM record and sent for signature. Envelope status flows back onto the transaction, and the executed PDF lands on the record — so the compliance file assembles itself.

dotloop & SkySlope

Where a brokerage already runs transaction management in dotloop or SkySlope, we keep it as the compliance file of record and sync deal status, dates and completion back into Salesforce, so leadership reporting covers every transaction without duplicate data entry.

Twilio & SMS-Magic

Text is how buyers answer. Outbound SMS is sent from the lead or transaction record and inbound replies are logged against it, so the conversation is on the record the next agent opens — and consent and opt-out state is enforced centrally.

HubSpot

Brokerages that market in HubSpot and transact in Salesforce need one governed boundary, not two CRMs. We map which system owns the contact, sync lifecycle stage and campaign attribution into Salesforce, and send closed-won volume back so marketing reports on funded deals rather than form fills.

QuickBooks

Closed transactions carry the commission calculation into accounting: agent payouts, referral fees, company dollar and transaction fees post as records rather than a monthly journal entry, and finance reconciles against the same numbers the brokerage reports on.

Einstein & Agentforce

Salesforce's own AI layer. Scoring ranks which inquiries deserve a call first, and an Agentforce agent can qualify an after-hours portal lead and book the appointment. It is only as good as the data model underneath it — which is why we build that first.

Client Outcomes

What better operating infrastructure delivers

When lead capture, listings, transaction compliance and commission run inside one disciplined system, the gains show up where a brokerage measures itself — response time, fallout, and how much of the month finance spends rebuilding numbers.

Why Twopir

Not a vendor. An architectural partner.

Brokerages don't struggle because they lack software. They struggle because lead routing, listing data, transaction compliance and commission were never designed to work together under a real transaction load.

We start with the operating model, not the software

Before we touch Salesforce we map how the brokerage generates leads, assigns them, takes listings, closes transactions and pays agents. What we build reflects your office and team structure — not a default template.

We design for the person who has to use it on their phone

An agent between showings will not fill in nine fields. Adoption is an architecture problem: fewer required fields, mobile-first layouts, and automation that does the admin rather than asking the agent to.

We treat the MLS boundary as a design decision

Which system owns price, status and media is the single most consequential call in a brokerage build. We set that boundary explicitly and reconcile against it, instead of letting three systems each hold a slightly different copy.

We think across the full revenue lifecycle

Lead capture, conversion, transaction compliance, commission and repeat business are not separate projects. We architect them as one connected system with one source of truth — which is what makes lead-source ROI answerable.

We build for scale, not just launch

The architecture holds as the brokerage grows — more offices, more agents, acquired books of business, new lead sources. What you launch should be the foundation for the next stage, not a rebuild.

Common Questions

Answers before the first call

No. The MLS remains the system of record for listing facts — price, status, days on market and media — and your membership rules govern how that data may be used. What we build is a one-way feed from the MLS into a governed listing record in Salesforce, so the CRM, the brand website and your marketing all read the same values instead of three hand-maintained copies. The CRM owns everything the MLS does not: the relationship, the pipeline, the transaction file and the commission.

Both are viable and the answer depends on how much of your differentiation lives in the listing experience. A packaged real estate platform such as Propertybase gives you listing, agent and website tooling on day one, with the trade-off that you work within its model. A custom data model on Salesforce costs more to design and gives you exactly the objects and automation your brokerage needs. We size both against your listing volume, team structure and reporting requirements, and we will say plainly when the package is the cheaper right answer.

Through whatever route the portal supports — an API, a lead-delivery webhook, or a parsed email hand-off where that is all the portal offers. The integration is the easy half. The half that decides conversion is what happens in the next sixty seconds: a duplicate check against your existing database, an assignment rule that picks the right agent by geography, price band or team, an SLA clock, and automatic re-assignment when that clock expires. We build the routing before we build the connector.

Yes, but not out of the box — commission is custom work in every brokerage build, because no two commission plans are the same. We model the plan itself (split, cap, tier, team override, referral and transaction fees) as configuration rather than code, so a new plan is a record and not a development request. The calculation runs from the closed transaction, the agent can see their own cap progress, and the result posts to QuickBooks or your accounting system instead of being re-typed.

HubSpot is the stronger starting point when the pressing problem is marketing, nurture and speed to a working system. Salesforce is the stronger answer when the problem is a custom transaction and commission model, multi-office permissioning, or reporting that has to reconcile with finance — which is where most brokerages above roughly fifty agents end up. Plenty of firms run both, and we build that boundary explicitly: one system owns the contact, lifecycle stage and campaign attribution sync into Salesforce, and closed volume flows back so marketing reports on funded deals. Twopir Consulting is a Salesforce Partner and a HubSpot Partner, so the recommendation is not decided by what we can implement.

A single-office brokerage with a clean database, a standard commission plan and one MLS feed is a shorter engagement than a multi-office group with several plans, several MLS boards and an existing Salesforce org to untangle. The variables that actually move the timeline are the state of the agent database, the number of commission plans, how many systems claim to own the listing, and how much of the existing org has to be preserved. We scope those in the diagnostic and give you a phased plan with dates, rather than a number before we have looked.

That is where a large share of our real estate engagements start. Low agent adoption is almost never a training problem — it is usually too many required fields, a page layout built for a desktop that agents never sit at, automation that asks rather than does, and reporting that gives the agent nothing back. We audit the data model, the automation, the layouts and the permission structure, rebuild the parts that are driving agents away, and keep the history. Starting over from a blank org is rarely necessary.
